AI adoption is an engineering problem.
Make AI improve software delivery, not just code generation.
MasterBuild works with founders, CTOs and engineering leaders to redesign the software development system around AI, from planning and context to coding agents, testing, review, CI/CD and governance. We baseline the current workflow, implement a focused pilot, and measure whether it actually improves speed, cost and quality.
For teams already using AI, but not seeing the results they expected.
The failure mode
AI tools are easy to buy. Effective adoption is not.
If AI is already everywhere in the team but software delivery is not meaningfully better, the constraint is usually the system around the tools.
- More generated code, but more review and verification work.
- Tool and model spend rises without a clear return.
- Every engineer uses AI differently; results are inconsistent and hard to scale.
- Agents lack the repository context, instructions and guardrails needed to work reliably.
- Local coding tasks get faster while end-to-end delivery barely moves, or quality gets worse.
Giving everyone an AI coding tool is not an operating model.
What changes
We re-engineer the software development lifecycle around AI.
AI-native means AI is integrated across planning, implementation, verification and delivery, not bolted onto the editor. Specs go to the agents, agent output goes to review, and reviewed changes go through CI/CD.
Specify1/4
- Planning and specifications
- Repository/context design
- Architecture
Build2/4
- Coding agents
- Agentic workflows
- Tool and platform integrations
Verify3/4
- Tests and evals
- Code review
- Quality gates
Scale4/4
- CI/CD
- Security and governance
- Engineering process and enablement
- Context engineering
- The engineering of repository knowledge, instructions, tools and runtime context that makes agents reliable.
- Evals
- Repeatable tests for AI behavior and workflow quality, so a change to a prompt or model fails a check before it reaches production.
How we work
Assess, pilot, implement, enable.
Each step ends with something you can check: current delivery metrics, one improved workflow, a rollout across teams, and a team that runs it without us.
1Assess
1-2 weeksMap the SDLC, AI usage, repo/context setup, bottlenecks and current delivery metrics.
2Pilot
One workflowChoose one high-leverage workflow. Implement the agents, context, evals, guardrails and integrations needed to improve it.
3Implement
Across teamsRoll the successful pattern across teams, repositories and the developer platform. Integrate it with the real delivery system.
4Enable
Hand overDocument the operating model, train the team, establish governance and make the organization able to continue without us.
Measure outcomes, not AI activity.
Every pilot should establish a baseline and a target before implementation. Use the metrics that matter to that team, for example:
- Delivery
- Cycle time, lead time, throughput, time-to-first-PR.
- Review burden
- Review time, iterations per PR, percentage of AI-generated work requiring major rework.
- Quality / stability
- Escaped defects, rollback or change-failure rate, test coverage where meaningful.
- Economics
- Engineering time and AI/tool spend per shipped outcome, not tokens, prompts or lines of code.
When off-the-shelf is not enough
Sometimes the missing piece does not exist. We build it.
Bespoke engineering is the supporting capability, not the headline offer. We build internal agents, developer-platform components, evaluation systems, integration layers, or custom AI-enabled product capabilities when the workflow needs something the market does not provide.
What we are not
We are not a generic outsourcing shop. We do not sell prompt-engineering workshops, chatbot packages, or rebrand ordinary staff augmentation as “AI transformation.” We work with your engineering organization at the system level, implement the changes, and measure whether they work.
If AI is already in the workflow but the results are not, that is where we start.
We will review how your team works today, where AI is creating leverage or friction, and which changes are worth piloting. No generic maturity deck.
